How to Choose the Right AC Replacement for Your San Jose Home

Replacing an air conditioner is one of the larger home investments you will make — and the options available today are genuinely better than what was on the market even five years ago.

The challenge is that with more options comes more opportunity to make the wrong call.

At Bellows Plumbing, Heating, Cooling & Electrical, we have been helping San Jose homeowners replace aging cooling systems since 1984. This guide walks through the key decisions so you can go into the process informed and confident.

Step One: Know Whether You Actually Need Replacement

Not every struggling air conditioner needs to be replaced right away. But there are situations where continuing to repair an aging system simply does not make financial sense.

Common signals that replacement is the smarter move:

  • Your system is 12 to 15 years old or older
  • You have needed two or more repairs in the past two years
  • Your energy bills have climbed without a clear explanation
  • The system uses R-22 refrigerant, which is no longer manufactured in the U.S.
  • Repair estimates are approaching 50% of a replacement cost
  • Some rooms consistently feel warmer than others regardless of how long the system runs

If your system is newer and the problem is isolated — a failed capacitor, a refrigerant leak at a fitting, a faulty contactor — repair often makes more sense. Our technicians will tell you honestly which situation you are in.

Step Two: Understand the Types of Systems Available

San Jose homes vary widely in age, layout, duct condition, and cooling needs. The right system for a 1960s ranch house in Willow Glen is not necessarily the same as the right system for a newer two-story in Evergreen.

Central Air Conditioners (Single-Stage)

Single-stage systems run at one speed — full capacity, every time they cycle on.

These systems are:

  • The most affordable upfront option
  • Reliable and straightforward to service
  • A solid fit for smaller homes with consistent cooling needs

The tradeoff is that they cycle on and off more frequently, which can create mild temperature swings and slightly higher humidity levels during shoulder seasons. A typical single stage 3 ton system will run in the range of $7,000 – $9,000 installed.

Two-Stage Air Conditioners

Two-stage systems can run at reduced capacity during milder weather and ramp up to full output during peak heat.

Benefits include:

  • More consistent temperatures throughout the day
  • Better humidity management
  • Quieter overall operation compared to single-stage
  • Improved efficiency without the full cost jump to variable-speed

For many San Jose homeowners, a two-stage system hits the sweet spot between price and performance. A typical stwo stage 3 ton system will run in the range of $8,000 – $12,000 installed.

Variable-Speed Air Conditioners

Variable-speed systems use an inverter-driven compressor that continuously adjusts output to match exactly what your home needs at any given moment.

Benefits include:

  • The most consistent comfort available
  • Substantially quieter operation — often described as nearly silent at low speeds
  • Superior dehumidification, which matters during foggy or overcast stretches
  • The lowest long-term operating costs of any central system
  • Compatibility with zoning systems and advanced air filtration

Lennox variable-speed systems, including models from the Dave Lennox Signature Collection, represent some of the most efficient and quiet equipment available. Bellows is a Lennox Premier Dealer with direct manufacturer support. A typical variable speed 3 ton system will run in the range of $11,000 – $20,000 installed.

Heat Pumps as an AC Replacement

If your furnace is also aging, a heat pump deserves serious consideration. Heat pumps provide both cooling and heating from a single outdoor unit, can qualify for meaningful rebates and tax credits, and eliminate natural gas consumption for heating entirely.

We carry Mitsubishi, Lennox, Goodman / Daiken, and Friedrich Breeze heat pump systems to fit a range of budgets and home configurations.

Step Three: Do Not Skip the Sizing Conversation

Bigger is not better when it comes to air conditioning.

An oversized system cools the space too quickly, shuts off before removing enough humidity, and then short-cycles — turning on and off repeatedly in a way that stresses the compressor and leaves the home feeling clammy rather than comfortable.

An undersized system simply cannot keep up on the hottest days.

Proper sizing is calculated through a process called Manual J load calculation. It accounts for:

  • Square footage and ceiling heights
  • Window area, orientation, and glazing type
  • Insulation levels in walls, attic, and crawlspace
  • Local climate data for your specific neighborhood
  • Internal heat loads from appliances and occupants

We do not skip this step. Every Bellows comfort advisor evaluates your home before recommending a system size.

Step Four: Assess Your Ductwork

The best air conditioner on the market will underperform if your duct system is leaking conditioned air into the attic or crawlspace.

Many San Jose homes have duct systems that are 20 to 30 years old. Common issues include:

  • Disconnected duct sections from age or pest activity
  • Undersized return ducts that starve the system of airflow
  • Poorly designed duct layouts that leave back bedrooms consistently warm
  • Deteriorated duct insulation, especially in unconditioned spaces

When we inspect your existing system, we also inspect accessible ductwork. If we find problems that will meaningfully affect system performance, we will tell you — with transparent options and pricing.

Step Five: Ask About Rebates and Incentives

Significant rebates are currently available for qualifying high-efficiency AC and heat pump systems in the Bay Area.

Available incentives can include:

  • Bay Area utility rebates through San Jose Clean Energy and Silicon Valley Clean Energy
  • Federal tax credits for qualifying heat pump systems [Ended 12/31/2025]

Rebate eligibility depends on your utility provider, the specific equipment being installed, and in some cases household income. Our comfort advisors walk you through what is available for your home and handle the documentation process with you.

Why Installation Quality Is the Most Important Variable

You can purchase the best-rated air conditioner available and still end up with a system that underperforms for years — if the installation is poor.

Consumer Reports and independent HVAC industry research consistently identify installation quality as the single biggest predictor of long-term system performance. That includes refrigerant charge verification, airflow balance, electrical connections, startup procedures, and permit compliance.

At Bellows, every installation includes:

  • Refrigerant charge testing per manufacturer specifications
  • Airflow measurement and adjustment
  • Electrical safety inspection
  • Full system startup and performance testing
  • Permit coordination
  • Customer walkthrough at completion

Our installers are in-house employees — members of the Bellows Crew — not subcontractors. They are trained directly through our manufacturer relationships with Lennox, Mitsubishi, Daiken and others.
